How a European Cross-Border E-commerce Seller Built a Massager Matrix for Multi-Platform, Multi-Marketplace Operations

Client Background

Stefan Müller is a cross-border e-commerce seller based in Hamburg, Germany, with five years of experience operating on Amazon's European marketplaces, specializing in the home and wellness categories. In early 2024, his operations team identified a structural opportunity: search volume for "Massage"-related keywords on Amazon's European marketplaces (Germany, France, Italy, Spain) was steadily growing, yet the majority of products in stock were still dominated by a handful of major brands, with a clear supply gap in the mid-range price bracket (€30–€80).

Stefan's strategy was not to bet on a single hero product, but to build a "massager product matrix" covering multiple usage scenarios — from neck and lumbar to foot and eye, with each body part corresponding to one SKU, simultaneously rolling out across multiple European marketplaces in a brand flagship store format.

Collaboration Process

The biggest challenge in building a product matrix lies in supply chain management: if each SKU came from a different factory, that would mean different lead times, different quality standards, and different communication overhead. Stefan needed a "full-category massager supplier" with a sufficiently broad product line and consistently high quality.

Fenli Electronics' product catalog perfectly matched this requirement: neck massagers, massage pillows, massage guns, eye massagers, foot massagers, heating pads — covering virtually every category in Stefan's matrix. More importantly, all products shared the same quality control system and certification standards (CE/ROHS), meaning Stefan only needed to perform a single compliance review to cover all SKUs.

Stefan's first order included 8 SKUs, totaling approximately 4,000 units:

Market Results

The RelaxPro EU brand flagship store launched simultaneously on Amazon Germany and Amazon France in Q2 2024:
First-quarter GMV hit €62,000, with neck massagers and eye massagers accounting for 45% of total sales.
The brand flagship store’s cross-purchase rate stood at 18% — nearly one out of every five customers purchasing a neck massager also added either a massage pillow or eye massager to their cart, which proved the effectiveness of the matrix-style product roll-out strategy.
After launching storefronts on Amazon Italy and Amazon Spain in Q3, monthly GMV stabilized within the €35,000–€40,000 range.
Advertising ACOS was maintained at 22%, lower than the average benchmark for the massager category. This positive metric came from the matrix flagship store gaining stronger organic ranking weight under Amazon’s search algorithm.
The overall product return rate stayed under 4%, well below the category average of 8–10% seen across European e-commerce marketplaces.
By 2025, Stefan has grown RelaxPro EU from a single-item brand into a full massager brand matrix covering 15 unique SKUs. The brand also has concrete plans to launch on Amazon UK and Amazon Poland during the second half of 2025. Its total annual procurement value is projected to rise from roughly €220,000.

Key Success Factors

Full-Category Supply Capability

  • Fenli Electronics' product line spanning seven major massager categories allowed the cross-border e-commerce seller to build an entire product matrix from a single supplier, ensuring quality consistency and supply chain management simplicity.

Multi-Language Packaging Adaptation

  • The five-language packaging design capability directly satisfied the compliance requirements of Amazon's multi-marketplace European operations, eliminating the additional cost of self-translation and layout rework by the seller.

Unified Certification System

  • A single set of CE/ROHS certifications covering all SKUs dramatically simplified Amazon Europe's compliance review process. For multi-SKU matrix operations, this represents a massive efficiency advantage.
